Context
Approximately 105 legacy services must move from an application-server-based runtime to a cloud-native runtime.

The deadline is fixed and existing consumers cannot be disrupted.
Scope
Progressive modernization with contract coexistence through mediation, an activity-based effort model, complexity accounting and scenario-based staffing.
Transition
Consumers remain untouched during the primary migration window; adoption of the new contract is decoupled. Runtime migration and contract migration are treated as different workstreams.
Result
A migration plan where schedule risk is no longer directly coupled to consumer migration.
Lessons
Capturing production traffic as a comparison oracle turns real behaviour into permanent regression evidence, consolidating test, comparison and regression into one asset.
